The 20-Minute SOP That Beats the 20-Page One

Most SOPs fail because writing them feels like a project. So here is the version that actually gets written. The next time you do the task, record your screen and narrate what you are doing. That is it. Stop the recording, drop it in a folder, and write three bullet points underneath: what triggers this task, what done looks like, and what breaks most often.

That takes about 20 minutes and it captures the thing a polished document usually loses, which is the judgement calls. The 20-page SOP tells someone which button to press. The recording shows them why you paused before pressing it. I have built over 1,500 workflows and almost every one started as a screen recording, not a document.

Upgrade it later only if the task survives. Plenty of processes disappear within three months because the business changes. Writing a beautiful SOP for a process you are about to kill is the most common way entrepreneurs waste a weekend.

What to Document First When You Have No Time

Do not start at the beginning. Start with the task that costs the most when it goes wrong. For most one-person businesses that is money in and money out: invoicing, refunds, onboarding a client, and anything touching a payment. An error there costs you a customer. An error in your social media posting schedule costs you nothing.

Second priority is anything you only do quarterly. You will not remember it. I document my tax prep and my annual tool audit in more detail than my daily work, precisely because the daily work is in muscle memory and the quarterly work never is.

Last priority is the work you do every single day. That sounds backwards, but daily work does not need a document. It needs automation. If you are doing something every day and it is predictable enough to write down, it is predictable enough to hand to a workflow. I go through that decision in my growth hacking playlist on YouTube.

How to Tell If Your SOPs Are Actually Working

There is one honest test. Hand the SOP to someone who has never done the task and walk away. Do not hover, do not clarify. Whatever they ask you afterwards is the part of the document that failed. Fix that part only.

The second test is time. An SOP should make the task faster on the second run, not slower. If following the document takes longer than improvising, the document is too long. Cut it until it is faster. Most SOPs are twice the length they need to be because they were written to look thorough rather than to be used.

I review mine twice a year and delete more than I add. A library of 40 stale SOPs is worse than 10 accurate ones, because nobody trusts a folder that has lied to them before. I talk through how operators keep these alive on the Freedom by Choice podcast.
